How we work: diagnose, fix, prove.

Every BMG engagement runs the same sequence, whether you are a 20-person owner-led business or a business unit inside an enterprise. The scope changes. The method does not.

The engagement sequence

  1. The Operating Problem Conversation.

    Thirty minutes, at no charge, on one problem. You describe the problem. We tell you what it likely is, what a Diagnostic would examine, and whether BMG is the right fit. When we are not the right fit, we say so, and where we know one, we suggest someone better suited.

  2. The Operations Diagnostic.

    The first paid engagement. Fixed fee, fixed scope, five lenses, and a deliverable built to stand on its own. Two scopes: a focused Operations Diagnostic on one workflow, a full-scope Operations Diagnostic for the operation. Full details.

  3. Fix Sprints.

    Bounded implementation engagements, 30 to 90 days each, one named problem per sprint: a workflow redesigned, a handoff repaired, ownership clarified, a management cadence installed, two systems connected, a process automated once the workflow is designed to support it. Fixed fee per sprint.

  4. Measurement.

    Every Fix Sprint begins with a baseline, a target, a measurement method, an owner, and a review cadence, agreed before work starts. It closes with the agreed outcome measurement where clean measurement is possible, plus a follow-up check about 30 days later to confirm the new way of working held. Where clean measurement is not possible, that limitation is stated before the work begins.

  5. Embedded Operations Leadership. when needed

    Some businesses come out of a Diagnostic needing ongoing senior operating leadership: someone to run the new cadence, drive priorities, and keep the measurement honest, typically one to three days a week (sometimes called fractional COO support). BMG offers it only when the Diagnostic shows that ongoing leadership is actually needed, on quarterly renewal, with the stated goal of handing the system to an internal owner.

BMG combines deep operating experience with fluency in the tools available now. Inside the work, change follows a disciplined cycle: identify the operating problem, map how the work runs today, design the smallest practical fix, test it in the real operation, measure the result against the baseline, and standardize what works.

When the operation supports it, the work can include workflow automation, AI implementation, API and Model Context Protocol (MCP) integrations, purpose-built bots, operational dashboards, knowledge search, controlled agents with human approval, and private LLM environments. BMG does not start with technology or sell a predetermined platform. We determine which tools belong, design them around the operation, and carry the change through implementation.

Forward-deployed, in plain terms

Some firms deliver a recommendation and leave. BMG works inside the operation with your team: sitting with the people who do the work, following the real workflow end to end, making the change with them, and staying until the result is measured. When a tool or an automation earns its place, it is implemented in your systems, documented, and owned by your team after the engagement ends.

Every engagement is priced before it begins: scope, fee, deliverable, and timeline, in writing.

What changes the price is scope and complexity: how many workflows, how many locations, how much coordination the work requires.

What does not change is who leads the work and how rigorous it is.

The focused Diagnostic is smaller because its scope is smaller, not because it is a lesser product.

What we do not do

  • We do not take over your recurring work: BMG is not staffing, outsourcing, or a virtual back office.
  • We do not sell software or take reseller commissions.
  • We do not take on open-ended engagements without a defined scope and deliverable.
  • We do not take crisis turnarounds, which are a different discipline.
  • And we do not start with AI: if a tool belongs in your operation, the Diagnostic will identify where, and the workflow gets designed first.
